Introduction

What is Lean Manufacturing?

Core Principle

Lean manufacturing focuses on creating value for the customer while eliminating waste. Value is defined from the customer’s perspective: anything the customer is willing to pay for is value. Everything else is waste.

Lean History

Lean principles originated at Toyota (Toyota Production System). Developed by Taiichi Ohno and Shigeo Shingo. Popularized in the West by James Womack and Daniel Jones in “Lean Thinking.” Lean has been adopted across manufacturing industries worldwide.

Five Principles of Lean

Value: define what creates value for the customer. Value stream: map the flow of materials and information. Flow: make the value flow smoothly without interruption. Pull: produce only what the customer pulls. Perfection: continuously improve toward zero waste.

The Seven Wastes (Muda)

1. Overproduction

Producing more than needed, or producing before needed. In assembly: assembling products that are not ordered. Creating excess inventory. Causes: large batch sizes, unreliable processes, poor scheduling. Solutions: produce to takt time, implement pull system, small batch production.

2. Waiting

Idle time when operators or products wait. In assembly: waiting for components, waiting for tools, waiting for instructions, waiting for previous operation. Causes: unbalanced line, unreliable supply, poor planning. Solutions: line balancing, point-of-use materials, reliable supply chain.

3. Transportation

Unnecessary movement of materials or products. In assembly: moving components between storage locations, long material travel distances, multiple handling. Causes: poor layout, central storage, poor material flow. Solutions: point-of-use storage, optimized layout, direct delivery.

4. Overprocessing

Doing more work than necessary. In assembly: unnecessary steps, excessive inspection, redundant operations, over-tightening tolerances. Causes: poor process design, outdated procedures, lack of standard work. Solutions: simplify processes, standard work, value analysis.

5. Inventory

Excess materials, work-in-process, or finished goods. In assembly: excess component stock, work-in-process between stations, finished goods awaiting shipment. Causes: large batch sizes, unreliable processes, push scheduling. Solutions: pull system, small batches, reliable processes.

6. Motion

Unnecessary operator movement. In assembly: walking to get tools, reaching for materials, searching for components, bending and stretching. Causes: poor workstation design, disorganized tools, poor material presentation. Solutions: 5S, workstation design, point-of-use storage.

7. Defects

Errors requiring rework or scrap. In assembly: incorrect assembly, missing components, damaged products, failed tests. Causes: poor process control, lack of error-proofing, inadequate training. Solutions: error-proofing, quality gates, standard work, training.

5S Methodology

Sort (Seiri)

Remove unnecessary items from the workplace. Keep only what is needed. Eliminate clutter. Create space. Remove safety hazards. Use red tags for items to be reviewed.

Set in Order (Seiton)

Organize remaining items. Everything has a designated location. Use shadow boards, labels, color coding. Ensure items are easy to find and return. Arrange items by frequency of use.

Shine (Seiso)

Clean the workplace regularly. Inspect equipment during cleaning. Identify problems early. Maintain a safe, professional environment. Create cleaning responsibility charts.

Standardize (Seiketsu)

Create standards for the first 3 S’s. Document procedures. Create visual standards. Train all employees. Audit regularly. Maintain consistency.

Sustain (Shitsuke)

Maintain discipline. Make 5S a habit. Regular audits. Management commitment. Recognition for compliance. Continuous improvement.

Kanban (Pull System)

What is Kanban?

Kanban is a pull system that uses visual signals to trigger replenishment. Materials are replenished only when consumed. This prevents overproduction and reduces inventory.

Kanban Types

Two-bin system: two bins of components. When first bin is empty, use second bin and reorder first. Simple and visual. Card system: kanban cards accompany containers. When container is emptied, card is returned for replenishment. Electronic kanban: digital signals replace physical cards. Integrated with ERP system. Suitable for complex systems.

Kanban Benefits

Reduces inventory. Prevents stockouts. Visual management of material flow. Simple to understand. Flexible to demand changes. Identifies supply problems quickly.

Value Stream Mapping (VSM)

What is VSM?

Value Stream Mapping is a visual tool that maps the flow of materials and information through the production process. It shows: each process step, material flow, information flow, cycle times, changeover times, uptime, inventory levels, value-added and non-value-added time.

VSM Process

Map the current state: document the existing process. Identify waste: long lead times, large inventories, unnecessary steps. Design the future state: envision an improved process. Create implementation plan: define actions to achieve future state. Implement and monitor: execute plan and track results.

Visualizes the entire process. Identifies waste and bottlenecks. Provides basis for improvement. Engages the team. Documents the process. Measures improvement.

Continuous Improvement (Kaizen)

What is Kaizen?

Kaizen means “continuous improvement” in Japanese. It involves everyone in the organization making small, incremental improvements daily. Kaizen is not a one-time event but a continuous process.

Kaizen Events

Focused improvement events: 2-5 days. Cross-functional team. Specific problem or process. Intense focus on improvement. Implement changes during the event. Measure results.

Suggestions System

Encourage employee suggestions. Make it easy to submit suggestions. Review and implement quickly. Recognize and reward contributions. Track savings and improvements.

PDCA Cycle

Plan: identify problem, analyze root cause, develop plan. Do: implement the plan. Check: measure results. Act: standardize if successful, or revise plan and repeat.

Visual Management

Purpose

Make abnormalities visible immediately. Enable quick response to problems. Provide real-time information. Reduce reliance on memory and assumption.

Tools

Andon: visual signal for problems or abnormality. Status boards: show production status. Shadow boards: show tool locations. Kanban boards: show work status. Performance boards: show metrics and goals. Color coding: identify types, status, or locations.

Standard Work

What is Standard Work?

Standard work documents the best known method for each operation. It includes: work sequence, cycle time, standard work-in-process. It is the baseline for improvement.

Implementation
